Asha Sharma recentres Xbox on its Series X|S consoles after a Game Pass 'freefall'

Xbox CEO Asha Sharma has put Series X|S consoles back at the core of the business, telling staff the old Game Pass strategy sent Xbox into 'freefall'. For studios that makes Series X|S the safe target, while Helix, the next generation, is still a plan without a date.

What happened

  • Sharma said Xbox entered this year declining in hours spent, player numbers and revenue.
  • Earlier this year Xbox took Call of Duty out of Game Pass and made a big cut to the subscription's price.
  • Sharma said Game Pass will become more 'flexible for more players', with subscribers choosing the types of content they get.
  • She described Helix, the Gen-10 generation, as a family of devices led by a console, with other hardware for players on the go.
  • She said Battle.net is almost on par with Steam for user retention and that a recent deal bringing CD Projekt RED games such as Witcher 3 will grow.

Why it matters

  • Who has to decide decision Publishers renegotiating Game Pass placement have reason to wait for the new tiers, because a game in a content-type tier reaches only the subscribers who opted into that type.
  • What it limits constraint A Gen-10 lineup with no single device means more than one performance and input profile to test, and studios cannot scope that work until Xbox publishes specs.
  • What it sets up precedent With Xbox's own CEO calling the last strategy a freefall, reversal risk is on the record, and partners signing multi-year Xbox commitments now have cause to price it in.

A player with a Series X under the television has seen Xbox market the console again this year, for the first time in years [6]. Windows Central lists that as part of a reset that also brought back exclusive games [6]. Sharma told staff that Xbox's market position calls for more console investment, even though the console segment is not growing across the industry [13]. She said Xbox does not have "the right" to grow beyond console if it cannot serve its "most valuable players the right way" [13].

Sharma's stated goal is still a usage count. "We exist to be where the world plays, we will know when we have a billion daily active people, and we have a right to win because we're now focused on our fans and franchises," she said [16]. A daily-active figure tells a studio how many people turned up. A studio's revenue depends on how many of them buy.

The transcript was shared with Windows Central, which says trusted sources verified it [1]. The recovery figures in it are narrower than the speech around them. Hours spent have stabilized, and first-party titles have returned to growth after year-over-year declines [9]. Windows Central later updated its report to say the growth chart covered only games Xbox owns and publishes [10]. "We're making the right decisions to reinvest in the business, after an all time low, we've started to return to growth, more than 2 to 3 times what we were, and we expect that continue," Sharma said [11]. The report does not say what that multiple is measured against, or include console sales or Game Pass subscriber counts. The figures it does give are a 30% rise in positive brand sentiment over the past year and "strong" starts for Gears of War: E-Day, Minecraft Dungeons 2 and World of Warcraft Forever [12].

Helix is harder to plan around. "There are some things that we are the best in the world to manufacture, and there are other things that will we partner on. So, we will be sharing more about that as our plans develop," Sharma said [3]. She added, "The operating system is starting to look really good." [4]

For a studio or accessory maker, I'd sort each Xbox commitment on two axes: whether it ships today, and whether your product depends on it or only benefits from it. Shipping and depended-on is Series X|S, with Play Anywhere and cloud play around it [14]. That gets the engineering budget now. Shipping and only helpful covers Game Pass and Battle.net, a store Sharma said Xbox will grow "the right way for those communities" [18]. Those are terms to negotiate. Planned and depended-on is Helix's on-the-go hardware, if your game has to be there at launch. There I'd keep the cost of portable support low, with interfaces that scale. Planned and only helpful is anything a partner might build. That waits for a spec sheet. The tradeoff sits in that last cell: a studio that waits for specs spends nothing on guesses and starts later than one that commits to an early partner device.

What to watch

  • A Helix spec sheet, release window or named hardware partner, the point at which studios can budget Gen-10 work.
  • The tier structure and price of the more flexible Game Pass, since that sets what a catalogue placement is worth to a publisher.
  • Platform-wide figures on console sales, Game Pass subscribers or total hours that would show whether recovery extends past first-party games.
